The BREAKFAST HOTEL bets on breakfast — ACC 2023 Marketing Effectiveness Grand Prix

After its parent collapsed in COVID, Resorts Ryukyu rebuilt four hotels around a breakfast worth traveling for — bookings 4x, rates 2x, ACC 2023 Grand Prix.

What it had to solve

Resorts Ryukyu operated hotels in Kyushu and Okinawa when its parent company went bankrupt under COVID and the chain fell into financial trouble. New sponsor Japan Growth Investment Alliance and Hakuhodo went beyond the original brief of renaming hotels and proposed changing the whole concept: a hotel chain whose reason to exist is a superb breakfast.

How it works

Resorts Ryukyu, a hotel operator in Okinawa and Fukuoka, fell into crisis when its parent company went bankrupt under the weight of COVID. The new sponsor, investment fund Japan Growth Investment Alliance, and Hakuhodo started with a request to change the hotels' names — and ended up proposing a full business reform: a hotel chain built around breakfast.

In April 2022 four properties reopened as The BREAKFAST HOTEL (Fukuoka Tenjin and Nakasu; Ishigaki Porto and Marche). The concept was to send every guest out in the best possible state, so breakfast — long neglected by business hotels — became the product: roughly twice the usual breakfast staff, original dishes like '100-second French toast', and close to 100% of breakfast revenue reinvested in ingredients and labor.

Instead of paid media, Hakuhodo ran a self-sustaining acquisition model: PR created awareness, the delicious breakfast created reviews, and the 'dead-centre name' made the hotels easy to find and book directly. Nationwide TV coverage followed, breakfast reviews reached third place nationally, and more than half of guests ate breakfast versus 20–30% at typical business hotels.

In the first weeks Tenjin's breakfast-plan bookings were 280% of the previous year (Nakasu 180%); within a year overall bookings quadrupled, room rates more than doubled, and the chain achieved a V-shaped recovery. The 63rd ACC TOKYO CREATIVITY AWARDS (2023) awarded the Marketing Effectiveness Grand Prix out of 2,448 entries, with the jury chair calling the story 'like a movie'.

Why it lands

  • Breakfast is the one ritual every hotel guest shares, so investing there created differentiation that business-hotel competitors could not copy cheaply.
  • Reinvesting the full breakfast price in ingredients and chefs made the product genuinely exceptional, so word of mouth did the marketing.
  • Putting breakfast in the hotel's name made the promise searchable and bookable, removing the need for paid acquisition.
  • Purpose came first — 'send all people out in the best state' — and internal communication kept staff inventing new dishes, feeding the review loop.

What it did

Within a year bookings rose to more than four times the pre-rebrand level and room rates more than doubled; review scores rose to the 4-point range and breakfast reviews ranked third nationally. Tenjin's breakfast-plan bookings hit 280% of the prior year within weeks, and the 63rd ACC TOKYO CREATIVITY AWARDS (2023) gave the Marketing Effectiveness division its Grand Prix out of 2,448 entries.
