Toyota's kanban: a card that signals production, turning the factory into a pull system

In the late 1940s Toyota studied American supermarkets, noticing that customers take only what they need from shelves that are restocked to match demand. Taiichi Ohno, the industrial engineer behind the Toyota Production System, asked what would happen if a factory floor obeyed the same logic: every process becomes a customer of the process before it.
How it works
In the late 1940s Toyota — rebuilding after the war without the capital or floor space to stockpile parts — studied American supermarkets. Customers there take only what they need, and the shelf is restocked to match what was actually taken. Taiichi Ohno, an industrial engineer at Toyota, applied the observation to the factory: treat each process as a customer of the process before it, and let consumption, not a central plan, decide what gets made next.
'Kanban' is Japanese for signboard, and the system takes its name from the cards that ride on containers of parts. There are two kinds: a production kanban authorizes making one container of parts; a withdrawal kanban authorizes moving one container downstream. As the first item in a container is used, its card is detached, collected, and carried back upstream, where an empty card is the standing order to replenish. As long as no parts are produced or moved without a card, a true pull system holds: inventory is capped by the number of cards in circulation.
The card spread far beyond Toyota. Harvard Business Review described kanban cards as one of the system's distinctive practices, and recorded that America's big three automakers each launched initiatives to build Toyota-like production systems, with adoption reaching aerospace, consumer products, metals, and industrial goods. In lean practice the returned card became the most honest bookkeeping device on the floor: it reports exactly what was consumed, and it exposes a starving process the moment one appears.
Toyota added strict rules of use — Ohno insisted kanban only works if every rule is disciplined — and the system is so durable that the same pull logic later crossed into software, where 'Kanban (development)' became its own method and boards still run on the same card rules.
Why it lands
- Pull, not forecast: consumption triggers replenishment, so inventory self-limits to what is actually being used instead of what a planner guessed.
- The card is a measuring instrument as well as an order: a mounting pile of returned cards quantifies demand honestly and surfaces a starving process before it stops the line.
- It ran on cardboard, envelopes, and collection boxes — no machines, no software — which is why it was affordable and robust enough to survive postwar Japan.
- The rule is enforced physically: with no card there is no production, so even a well-meaning supervisor cannot quietly push extra work through.
What it did
The card became the calling card of the Toyota Production System and of just-in-time manufacturing worldwide. Harvard Business Review reported that GM, Ford, and Chrysler each built major initiatives to imitate the system, and that kanban found its way into fields as varied as aerospace, consumer products, metals processing, and industrial products.

The cheapest control beats cleverer ones when the rule lives in a physical object: a card visibly missing the moment the rule is broken — compliance needs no supervisor, inventory cannot hide.
Since then
Kanban became the emblem of the Toyota Production System and the lean movement: HBR documented the American auto industry's imitation programs, and lean practitioners still teach the lexicon's two-card mechanics. In the 2000s the pull idea crossed industries — software development got its own kanban method, and the upper limit on work-in-process inventory became the concept's signature constraint. Toyota itself still pairs the cards with the other TPS tools — andon cords, A3 reports, and the suggestion system — as one integrated control loop rather than a standalone trick.
