Two students turn a sidewalk banh mi cart into a 500-cart chain and $2M yearly sales

Banh Mi Ma Hai: eight carts, 3M VND each, payback in two months; then a micro-franchise at 7.5M VND that turned street vending into a 1,000-partner chain.

What it had to solve

Street vending in Vietnam is a century-old livelihood but legally invisible: carts get confiscated and fined, vendors pay unofficial protection money, and no brand had built a chain from the sidewalk.

How it works

In 2015 Doan Van Minh Nhut, a 22-year-old graduate of HCMC's University of Economics, turned down the multinational job path and chose the sidewalk, the same trade his mother had worked in An Giang. With university senior Ho Duc Hai he created Banh Mi Ma Hai: eight carts in District 10, each costing about 3 million VND, staffed by 30 students earning a little money for three morning hours.

The carts paid for themselves in under two months at more than 100 loaves a day. Early on the founders absorbed the cost of informality — monthly fines to reclaim confiscated carts, protection-money shakedowns that forced them to relocate — until, within a year, the fleet had grown to 40 carts and hundreds of employees. They registered a company and moved from running everything themselves to franchising.

The franchise is the actual innovation. After COVID crushed sales, the founders cut the package from 22 million to 7.5 million VND, removed profit from setup, and made money by supplying the fishcake filling, sauce and ingredients instead. The product was deliberately simple — bread, fishcake, sauce, pickles — so training and quality stayed controllable at scale.

By 2023 the brand counted nearly 500 carts across 37 provinces, jobs for thousands, and about US$2 million in annual sales; by mid-2024 it reported over 1,000 franchise partners, 80% of them ordinary workers including housewives and people made unemployed by the pandemic. A sidewalk business had become a formal, investable chain.

Why it lands

  • The 3M VND cart was an affordable experiment: payback in two months proved the unit economics before any expansion. (per-cart cost, 2023)
  • Earning from ingredient supply means the franchisor only profits when partners profit — incentive alignment instead of fee extraction.
  • One simple product (bread + fishcake + sauce) kept quality control and training cheap enough to scale to 1,000 points of sale.
  • Formalising street vending let the founders tap a huge pool of informal workers who already knew how to sell banh mi.
  • The low franchise price converted job-seekers, not just investors, into a national distribution network.

What it did

By 2023 the chain had nearly 500 carts across 37 provinces and annual sales of US$2 million; by 2024 it had over 1,000 franchise partners, 80% of them ordinary workers laid off or out of the workforce.

What you can take

When your profit comes from selling inputs to your partners, every partner's success is your revenue — so a low franchise fee and a simple product stop being discounts and become the growth engine.

Since then

After appearing on Shark Tank Vietnam (Season 5), the founders took an offer of VND 5 billion for 36% equity with Sharks Louis, Lien and Linh, and fielded interest from Cambodia, Thailand and Hong Kong. They kept the focus domestic, running 'startup livelihoods' programmes with local authorities to absorb post-COVID unemployment, and stated a goal of 10,000 franchise partners across all 64 provinces. Meanwhile HCMC began drafting sidewalk-use fees, which the founders welcomed as a chance to legalise and run their points of sale all day.
