Coupang built Korea's biggest own delivery fleet and promised next-day, then dawn, delivery; rivals had to copy the speed to compete.

Coupang, founded by Bom Kim in 2010, faced deep-pocketed Korean retail conglomerates; instead of fighting on catalog or discounts, it chose to control fulfillment end-to-end with its own inventory, fleet and custom delivery software.
How it works
Coupang is a South Korean e-commerce company founded by Bom Kim in 2010 that decided the way to win retail was to own the delivery. In 2014 it launched Rocket Delivery, promising delivery within 24 hours, using its own directly employed couriers and software-optimized routes instead of third-party logistics.
The idea escalated in October 2018 with Rocket Fresh: fresh food and daily goods ordered by midnight arrive by 7 a.m. the next morning, backed by night-shift couriers and cold-chain logistics centers covering some 4,200 items. The Korea Herald reported Coupang ran 3,000+ couriers in shift teams for the service.
Speed became the brand and the market moved with it: Korea's dawn-delivery market grew from about 10 billion won in 2015 to an estimated 400 billion won in 2018, and rivals E-Mart (SSG Good Morning), Lotte and Shinsegae built their own morning-delivery logistics. Coupang's revenue reached an estimated 4.4 trillion won in 2018.
Rocket Delivery was an operating bet, not a slogan: Coupang took its own inventory picking in 2013, built logistics centers, kept adding services such as Rocket Fresh and same-day delivery, and in 2019 wrapped them in the Rocket WOW membership with unlimited free shipping - the model it later used to win millions of members.

Coupang's speed promise forced Korea's retail giants - E-Mart, Shinsegae and Lotte - to build their own morning-delivery logistics, turning 'dawn delivery' into a national retail category worth an estimated 400 billion won by 2018. Coupang kept extending the platform: Rocket WOW membership in 2019 with unlimited free shipping, Rocket Fresh groceries, same-day delivery, Coupang Play streaming and Coupang Eats restaurant delivery. SoftBank, a major shareholder, had injected $3 billion by 2019, and the own-fleet model became the centerpiece of Coupang's growth story.
