Panera sells refills as a subscription — Unlimited Sip Club makes drinkers members

What it had to solve

In February 2020, Panera Bread became the first national restaurant company to offer an unlimited coffee subscription, priced at $8.99 a month — launched just before the pandemic tested whether people would keep coming for a daily ritual. The behaviour data surprised even the chain, and in April 2022 it expanded the same logic from coffee to all 26 self-serve drinks.

How it works

In February 2020 Panera launched an $8.99-a-month subscription for unlimited coffee — the first national restaurant-company attempt to sell a daily habit as a recurring product. It went live just before the pandemic, and about 800,000 people signed up initially; many were free trials, but by October 2020 the program had close to 500,000 paying subscribers.

The behaviour data made the case for expansion. By the end of 2021 the coffee program had more than 600,000 subscribers who visited Panera eight times more often than non-subscribers, 30% ordered food with their 'free' drink, 43% were entirely new to the brand, and subscribers spent up to 11 times more during 2021 than non-rewards customers.

In April 2022 Panera turned the model into the Unlimited Sip Club at $10.99 a month, covering all 26 self-serve beverages — coffee, teas, lemonade, Pepsi fountain drinks and the new Charged Lemonades — with one drink every two hours. In February 2023 it added an annual tier at $119.99, and Sip Club members had grown to one in four of the chain's transactions.

Why it lands

  • A subscription converts a habitual, low-margin purchase into predictable recurring revenue, and every 'free' drink visit is a second chance to attach a food order — 30% of subscribers did.
  • Requiring MyPanera membership fed the loyalty program, and because 43% of subscribers were new to the brand, a beverage perk became customer acquisition.
  • The two-hour cadence with free refills set a light but real usage frame, so the economics worked even while early trials were free and still profit-accretive, as the CEO put it.
  • Expanding from coffee to 26 beverages widened the occasion beyond breakfast, which is how the program grew to one in four transactions by 2023.

Panera's own framing was clear — the 'free' drink was the hook, and the economics came from visits, food attachments and new members.
