Volkswagen France hides QR job ads in rival garages to hire 1,000 mechanics

To hire 1,000 after-sales mechanics, VW France engraved QR-coded job offers on car parts that rival garages' technicians touch every day.

What it had to solve

In September 2022 Volkswagen Group France had to recruit 1,000 mechanics for its after-sales service network — yet the most skilled people among them already worked for competitors, so the workers it needed were never looking at job ads.

How it works

In September 2022 Volkswagen Group France faced a hiring problem with no easy channel: it needed 1,000 mechanics for its after-sales service network, and the most skilled of them were already working for competitors. Job boards only reach the unemployed; the people Volkswagen wanted were busy working somewhere else.

DDB Paris turned that workplace into the medium. The campaign trojan-horsed competitors' garages all over France by hiding job ads in vehicles that came in for servicing: messages were engraved on car parts, from batteries to exhaust pipes, each with a QR code linking straight to Volkswagen's job offers. A mechanic repairing a battery or changing an exhaust inside a rival's premises would find the offer under their own hands.

To carry the story further, Volkswagen targeted influencers in the mechanics world, who spread it through their communities — so the stunt also travelled as content for mechanics who never handled an engraved part themselves.

The recruitment drive was reframed as guerrilla activation: instead of asking talent to come to the brand, the brand went to the one place where the best talent shows up every working day. The work was recognised at the D&AD Awards and now sits in its permanent archive under Experiential: Activation & Participation.

Why it lands

  • The ad appears at the exact moment of work: a mechanic touching a battery or exhaust is already demonstrating the skill Volkswagen needs to hire.
  • Competitors' own garages become the media, reaching an audience no job board can: employed, skilled mechanics who were never looking for a vacancy.
  • Engraving makes the message credible and permanent — a printed flyer is ignored, but a part in the hand gets inspected.
  • The QR code shortens the leap from discovery to application, and mechanics influencers gave the story a second distribution layer.

What it did

The campaign reached the exact people Volkswagen wanted at the one place they could not miss it — their own workplace — and won D&AD Pencils in the Experiential: Activation & Participation category.

What you can take

Recruit where the talent already works: if your best candidates are employed and not looking, put the offer in the environment they inhabit daily, where only the right person will find it.

Since then

Inside Jobs gave Volkswagen Group France a recruiting channel that met employed mechanics inside their own workplaces, and the campaign won D&AD Pencils in experiential activation. It is now filed in the D&AD archive as a reference for employer-branding work, and it remains one of the clearest award-winning examples of recruiting through the workplace itself rather than through media aimed at job seekers.
