Lay's recycles potato-frying steam into water that makes the next batch of chips

When India's water crisis threatened chip production, Lay's engineers harvested the 80% water inside potatoes from fryer steam — creating 120M litres.

What it had to solve

Making 1 kg of Lay's chips requires 3 litres of water, and amid India's national water crisis the company's own growth was threatening its supply. There was no conventional water source left to simply buy more from.

How it works

Producing 1 kg of Lay's chips needs 3 litres of water, so every batch of growth deepened the company's dependence on stressed water bodies. As India's water crisis worsened, that dependence became an existential constraint on manufacturing.

The strategic leap was to stop seeing potatoes as consumers of water: a potato is 80% water, and most of it evaporates during frying. Engineers built 'Drops of Joy', a recovery loop that condenses fryer steam at 6°C, then cleans it with alum settling, filtration and UV before re-oxygenating it back to drinkable quality.

The results were measured in litres and profit, not just goodwill: 120 million litres of water created, half of manufacturing water supply self-sustained, 41,280 kg of carbon emissions avoided, and output water purer than the local supply. Positive sentiment doubled and Lay's corporate reputation score rose five points.

After the two pilot plants proved the loop, the system began scaling to 30 Lay's plants in high-water-risk countries — turning a category that consumes water into one that creates it.

The work collected a Cannes Lions bronze in 2024 and swept ADFEST 2025 with the Grande Sustainable Lotus, the INNOVA Lotus and Gold in Creative Strategy. PepsiCo began scaling the recovery system to 30 Lay's plants in high-water-risk countries, making the factory the case's own proof.
